Active: the second AI maturity level
At the Active level the organization is doing things. Pilots are running in several teams, budget exists, and there is usually at least one enthusiastic executive. The characteristic problem is that pilots multiply faster than they graduate.
The diagnostic maps this level onto the Peak of Inflated Expectations on the Gartner hype cycle. Excitement is high; the data, skills and operating model have not yet caught up with it.
What the Active level means
Active · Operator
Overall score 1.8 – 2.6 on the 1–5 scale
Pilots are running. The game now is getting one to graduate.
On the AI curve: Peak of Inflated Expectations
Excitement is high and pilots are everywhere. The risk now is expecting more than the data, skills, and operating model can yet deliver.
The 90-day plan at this level
Direction: go from “we ran a pilot” to “we run AI in production.” These 90 days graduate one pilot and lay the rails — readiness bar, value dashboard, monitoring — that make the next ten graduations routine.
Priority 1 · AI Use-Case Portfolio
Force one pilot into production this quarter.
- Score the active pilots on dollar size of upside × time-to-production. Pick the highest.Measure: Top pilot named with explicit $ upside.
- Lock a production-readiness checklist (data, model, security, change-mgmt). Close every item.Measure: Checklist 100% closed.
- Cut at least one pilot that has not produced a signal in 6+ months.Measure: One pilot formally killed.
Priority 2 · Business Strategy
Wire AI into how the business reports value.
- Stand up an AI ROI dashboard with 2-3 metrics every business unit can read.Measure: Dashboard live, owners named.
- Make AI a recurring agenda item with the executive committee or board.Measure: Cadence on calendar.
- Tie at least one operating-budget line to AI outcomes.Measure: Budget line ties to AI KPI.
Priority 3 · Operating Models & Ecosystems
Operating Models — name the owner.
- Name a single executive accountable for AI outcomes.Measure: Person named, accountability documented.
- Define the build-vs-buy default in writing for the next 5 capabilities.Measure: Framework written, applied to 1 decision.
- Define how AI work flows from idea → pilot → production → kill.Measure: Pipeline diagram approved by exec.
What you will need to stand up
- A production-readiness checklist — One bar every pilot clears — data, security, monitoring, rollback — before it goes live.
- An AI value dashboard — A single place every business unit reads the two or three numbers AI is moving.
- Basic model monitoring — So a live tool tells you when its quality slips before your customers do.
